Free Competitor Analysis Checklist for Indie Hackers
Here's a free competitor analysis checklist for indie hackers: run 8 fields on your idea, grade the niche red/yellow/green, and only build when payment evidence exists. The whole thing takes about 30 minutes and tells you whether your idea has a market before you write code. Most competitor analysis is either overkill or skipped entirely. This is the middle ground: thorough enough to catch a red ocean, fast enough that you'll actually do it.
Step 1: set the direction
Before you analyze anything, pin your direction. A direction is a specific long-tail problem, not a category. "AI note-taking" is a category. "AI notes that auto-link to your calendar tasks" is a direction. Write the direction down, because every field below depends on it.
Step 2: run the 8-field checklist
- Direction. The specific long-tail direction, written as a sentence.
- Background. The problem and who has it, stated concretely.
- Use case. The exact trigger moment someone reaches for this.
- Payment evidence. 3+ real buyers paying for something close? Reviews, public revenue, "X is worth it" threads count.
- Competitor analysis. For each real competitor: price, feature set, marketing channel, density grade.
- SaaS-ification path. Can this become recurring revenue, or is it a one-off service?
- Agent feasibility. Can an AI agent do the core work? A cheap SKILL.md that does your whole job is density.
- Evidence. The receipts: links, screenshots, search snapshots, pricing pages.
Step 3: grade the density
- Red — 5+ real products, commodity pricing, established review sites. Skip unless you have a 10x edge.
- Yellow — 1–4 real products, some payment evidence, but your exact framing is open. This is where most good indie builds live.
- Green — few or zero real paid competitors, plus payment evidence nearby. Green without payment evidence is just a hypothesis.
Step 4: apply the payment rule
The one rule that saves the most time: never trust a green grade without payment evidence. "Nobody does this" usually means "nobody wants this." If you can't point to someone paying for something close, treat the idea as a hypothesis and find the demand signal before building.
What a finished checklist looks like (Sept 2026)
We ran this on 7 directions. The red ones (AI resume builders, generic writing assistants, no-code builders) had 5+ funded players and commodity pricing. The yellow-green one (opportunity validation for solo founders) had adjacent tools but nobody owning the exact framing. That one passed the checklist and became our product.
